Hey everyone, Navdeep here 👋

 

I recently published a Perspectives article that’s been on my mind a lot: agentic marketing and how AI agents are starting to reshape the everyday work of marketers - the idea that AI doesn’t just assist us anymore, but actually operates like a teammate inside our workflows.

 

Not just automation…but decisioning, orchestration, and real-time adaptation.

 

The shift I’m seeing is marketers moving from “doing the work” to designing systems that do the work - setting guardrails, strategy, and outcomes while AI handles execution at scale.

 

Honestly, that change feels both exciting and a little redefining for our roles.

Thanks for sharing this, ​@nappandey  really thoughtful piece. The idea of marketers shifting from doing to designing systems really resonated. That mindset change feels like the biggest (and hardest) leap with agentic marketing. What I found interesting in your article is how agentic systems can orchestrate rather than just automate — that opens the door for AI to respect context, timing, and user intent more naturally, instead of just reacting to clicks.

Curious to hear your take: From your experience, where should teams pause or put guardrails on AI-driven personalization to keep it feeling human and trustworthy, even if that means giving up some speed?

Great question, Kautuk and honestly, this is where the real work of agentic marketing shows up. From my experience, teams should pause and put guardrails in the three key areas even if it costs some speed :

  1. Intent - AI shouldn’t act aggressively where context really matters (health, finance, life events, etc.). Guardrails here protect trust more than any performance gain.
  2. Confidence threshold - If the system doesn’t have enough signal, it should default to less personalization. Over-confident personalization is often what feels robotic.
  3. System-level human checkpoints - Humans don’t need to approve every decision, but they should and must review new audience logic, journey changes, or pattern shifts before AI scales them.

In short, slowing AI at moments of uncertainty or emotional relevance is what keeps personalization feeling human, not automated. I hope that helps!

Great point, John and I completely agree. The biggest challenge I’ve seen isn’t the technology itself it’s where teams try to apply AI too quickly without rethinking their operating model.

Early on, the temptation is to automate existing workflows. What works better is stepping back and asking: Which decisions should humans own, and which should systems learn to handle over time? That shift alone changes how AI feels from replacement to augmentation.

How we’ve been adapting:

  • Humans stay focused on strategy, guardrails, and creative direction

  • AI handles execution, optimization, and pattern recognition

  • Feedback loops are intentional, so humans regularly review outcomes and adjust system behavior, not just outputs

When AI is treated as a collaborator that amplifies judgment not a shortcut to scale the human touch actually becomes more visible, not less.

Really thoughtful perspective, Navdeep. The shift from AI as an assistant to AI as an operational teammate is definitely something we’re feeling internally as well.

Where this resonates most for us is the move from manual digging across tools to designing systems that surface context and guide execution. A lot of our current workflow still requires navigating AJO, AEP, and CJA to piece together insights before activation. The promise of agentic marketing isn’t just automation, it’s reducing cognitive load and helping marketers move from data exploration to decisioning faster.

That said, we’re still early in the journey. We’ve seen the potential in ideation and orchestration use cases, especially around audiences and cross-channel journeys, but foundational readiness and governance are critical. For us, the shift isn’t about removing marketers from execution, it’s about redefining the role and democratizing the tools and insights. 

The exciting part is the mindset change. Once teams start thinking in terms of “what system should handle this?” instead of “how do I manually execute this?”, it opens up a completely different level of scale.

Curious how others are balancing autonomy with oversight, especially in regulated or governance-heavy environments.

Thanks! I 100% agree with what you said. I see the same friction today, marketers still have to mentally stitch together AJO, AEP, and CJA to move from insight to activation, which slows decisioning and keeps humans stuck in translation mode. Where agentic approaches help most is not by replacing those tools, but by sitting above them, continuously reading signals across platforms, surfacing actionable context (not raw data), and guiding what should happen next. In governance-heavy environments, the key is being explicit about what the system is allowed to infer, recommend, and act on, while humans stay accountable for intent, guardrails, and exceptions. When that line is clear, AI reduces cognitive load without removing judgment and that’s where autonomy starts to feel enabling rather than risky.
